First appraisal I've ever run is at 2pm. Honestly, I'm more nervous than he is.
That nervousness means you care, so let's use it. The Feedback session splits what you'll say into motivational and developmental: what he should keep doing, and what would make him even better. Two lists, three items each. Which list is harder for you to write?
The developmental one. I don't want it to feel like an attack.
Then anchor each point to something he wants: his next role, his best work. Feedback lands when it's clearly for the person, not at them. Try writing the first point that way and show me.
